Recognising and Preventing Burnout in Your Team

By the time burnout becomes obvious — a sudden resignation, a signed-off sick note, a previously reliable performer visibly struggling — it's usually been building for months. Burnout isn't a personal failing or a sign someone "can't cope"; it's typically a predictable response to sustained pressure, unclear boundaries, or a workload that's quietly crept beyond what's sustainable. Managers who learn to spot the early signs, rather than waiting for the crisis point, are in a far stronger position to protect both their people and their team's performance.

What Burnout Actually Is

It typically develops gradually, often starting with mild fatigue and low motivation before progressing into cynicism, detachment, and a noticeable drop in performance. Early Warning Signs to Watch For

- Declining quality or pace of work from someone who was previously consistent and reliable.
- Increased cynicism or detachment, particularly a shift from enthusiasm to going through the motions.
- Withdrawal from colleagues — skipping team interactions, going quiet in meetings, or disengaging from collaborative work.
- Increased sickness absence, especially short, frequent absences rather than one long period off.
- Visible exhaustion or irritability that seems disproportionate to any single incident.
- Working unusual hours consistently — very early emails, late-night activity, or an inability to switch off, which often signals someone trying to keep on top of an unsustainable workload.

What Causes Burnout in Teams

- Chronic overwork, particularly when it becomes the norm rather than an occasional response to unusual pressure.
- Lack of control, where employees feel they have no say over their workload, priorities, or how their work gets done.
- Unclear expectations, forcing people to guess at what "good" looks like or constantly second-guess their own performance.
- Insufficient recognition, where sustained effort goes unacknowledged, making the work feel thankless over time.
- Poor role fit, where someone is stretched consistently outside their skills or interests without support to close the gap.
- Weak team support, where a lack of psychological safety means people don't feel able to raise concerns before they escalate.

How Managers Can Prevent It

- Monitor workload realistically, not just against a plan, but against what's actually being delivered and at what personal cost.
- Encourage genuine boundaries, including proper use of annual leave and switching off outside working hours, and model that behaviour as a manager rather than just stating it as policy.
- Build in regular, honest check-ins that go beyond task updates to ask how someone is actually doing.
- Distribute recognition fairly and consistently, rather than only when something goes visibly wrong.
- Give people appropriate autonomy over how they organise their own work, where possible, rather than micromanaging every detail.
- Address chronic understaffing or unsustainable workloads at a structural level, rather than expecting individual resilience to compensate indefinitely.

Supporting Someone Already Experiencing Burnout

- Start with a private, non-judgemental conversation focused on understanding their experience rather than assigning blame.
- Reduce workload where possible, even temporarily, rather than offering only sympathy without practical change.
- Signpost appropriate support, including occupational health, an Employee Assistance Programme, or GP advice where relevant.
- Agree a realistic return-to-capacity plan rather than expecting an immediate snap back to full output.
- Review what allowed the situation to develop, so the same pattern doesn't simply recur once the individual recovers.
